Who This Checklist Is For
If you're a facility manager, contractor, or project lead who's ever spec'd a commercial lighting order, you've probably been there: thought you had it all figured out, then the fixtures arrived and something was off. Wrong color temperature. Bad beam spread. Or worse—the dimming system didn't work.
I've been a project coordinator handling commercial lighting orders for about 7 years. In that time, I've made (and documented) 15 significant mistakes—totaling roughly $6,800 in wasted budget and re-do costs. Now I maintain a checklist for our procurement team, and I want to share it with you.
It's seven steps. Stick with it.
Step 1: Define the Space and the Target
Before you even open a catalog, know the room. This sounds obvious, but I've messed this up more than once.
- What's the ceiling height? A 9-foot ceiling needs different optics than a 20-foot lobby.
- What's the primary use? Conference room lights don't work the same as hallway lights.
- What's the ambient light? Lots of windows? You need fixtures that can handle daytime vs. nighttime variance.
Everything I'd read about lighting specs said to just match the existing fixture type. In practice, swapping a downlight for a similar downlight without checking the room physics cost us a $1,200 order—the light was fine, but the beam angle was too narrow for the high ceiling. Straight to the trash.
Quick Check
Before you proceed, have the room's ceiling height, width, and primary function written down. It's your reference for every decision.
Step 2: Map the Light Distribution (Don't Just Compare Lumens)
Lumens tell you brightness, not where the light goes. This is where focal-point optics matter a lot.
I'll be honest: I used to think a 4000-lumen downlight was a 4000-lumen downlight. Then I had a project where the fixtures created hot spots in the middle of the room and dark corners along the walls. The issue wasn't the quantity of light—it was the distribution.
For commercial spaces, consider:
- Beam angle: Narrow beams (15-25°) for accent lighting; wider beams (60-120°) for ambient coverage.
- Uniformity: For office workstations, you want 0.7 uniformity or higher (meaning the dimmest spot is at least 70% of the brightest spot).
- Optical lens design: Some manufacturers offer precision lenses that reduce glare and improve light spread. Check the spec sheet for lens type—not just total lumens.
Step 3: Calculate Total Cost of Ownership (Not Just the Unit Price)
In my opinion, this is the biggest trap in commercial lighting procurement. Here's how it usually goes:
Vendor A: $45 per fixture. Vendor B: $60 per fixture. You pick Vendor A to save $15 each on 50 fixtures = $750 savings. Great, right?
But then Vendor A's fixtures have a 50,000-hour lifespan with a CRI of 80. Vendor B offers 100,000 hours with CRI 90+. The replacement cost to swap 50 fixtures in year 6? About $2,400 in labor and materials, plus a week of downtime in the lobby.
It took me 3 years and about 80 orders to understand that the lowest quoted price is rarely the cheapest option. I've personally made this mistake on a $3,200 order where the $200 savings turned into a $1,500 problem when fixtures failed 3 years early.
What to Calculate
Get the following from your vendor before comparing:
- Fixture unit price
- Lifespan (rated hours)
- Lumens per watt (efficiency)
- Annual energy cost (based on your kWh rate and runtime)
- Expected maintenance/replacement cycle
Then compare total cost over 5 or 10 years. It'll change your mind more often than not.
Step 4: Check the Color Consistency (Beyond CRI)
CRI is the standard—80 or 90 is typical. But CRI doesn't guarantee that two fixtures from the same batch produce the same color appearance. That's where SDCM (Standard Deviation of Color Matching) matters.
On a 20-fixture order for a hotel lobby, I approved a batch that had a 4-step SDCM (reasonable, right?). But when they arrived, three fixtures were visibly warmer than the others. The project manager rejected them. $890 in return shipping + 1-week delay.
Since then, I ask for:
- SDCM of 2 or lower for multi-fixture spaces
- Binning (whether LEDs are matched from the same bin—3-step or 2-step)
- Actual color samples (not just a photo on screen)
Take it from someone who learned the hard way: get a physical mock-up if you can. Color looks different on a spec sheet than on a wall.
Step 5: Verify Installation Constraints (The Things You Don't Think About)
Here's the stuff that'll mess you up after the lights arrive:
- Ceiling type: Is it drywall? Drop ceiling? T-bar? Each has different mounting requirements.
- Wiring needs: Does the fixture require a junction box, or is it integrated? Is there access above the ceiling for cabling?
- Dimming compatibility: If you're using controls, you need to verify the exact driver model works with the dimmer. Not just 'works with 0-10V'—the actual model.
I once ordered 40 fringe chandelier fixtures for a hotel reception area. Beautiful design. But I didn't check the clearance between the fixture body and the ceiling mount. The mounting plate didn't fit the junction box pattern. Every single one needed custom brackets. $1,200 in extra labor.
Pro tip: get the fixture's exact dimensions, including the mounting plate, and compare to your ceiling's junction box locations. Measure twice. Order once.
Step 6: Consider the ''Tall'' Factor for Decorative Fixtures
If your project involves decorative chandeliers—especially tall chandelier types—height is critical. Not just the chain length, but the overall fixture height plus the ceiling height.
A standard rule: for dining or lobby areas, the bottom of the fixture should hang about 30-36 inches above the table or floor. For tall chandeliers in double-height spaces, you want the fixture to feel grounded—not floating too high or hanging too low.
I had a project where we installed a 6-foot tall chandelier in a 12-foot-high lobby. Looked great on the plan. In person, it felt like it was sitting on people's heads. We had to raise it by 18 inches, which meant re-wiring and patching the ceiling.
Get a 3D rendering or a test hang before committing to tall fixtures.
Step 7: Know Where to Cut LED Strip Lights (And Where You Can't)
This might seem small, but it's a frequent source of rework. If your project includes LED strip lights for cove or accent lighting, you'll eventually need to cut them to length.
Most LED strips have cut marks every 1 to 2 inches (look for the scissor icon on the strip). Cut anywhere else, and you break the circuit—that section won't light.
The question I hear a lot: where to cut Daybetter LED strip lights? Same rule—cut only at the designated cut points (usually every 3 LEDs or every 2 inches). Don't guess. I've personally ruined two 16-foot strips because I cut in the middle of a circuit. $80 wasted, and the installation had to wait 3 days for a replacement shipment.
Also, measure the perimeter of the cove or surface you're lighting, and add 10-15% for waste and overlap. It's always better to have extra than to be one inch short.
Common Mistakes to Avoid
- Over-relying on lumens: Total light output is useless information if the distribution doesn't suit the space.
- Skipping the mock-up: For projects over 10 fixtures, get a physical sample. Color temperature from the spec sheet vs. actual install can look wildly different.
- Forgetting the driver location: For integrated LEDs, where's the driver? Is it accessible for replacement? If the driver is embedded in the fixture housing, you might need to replace the whole fixture when it fails.
- Rush orders for custom optics: If you need precision lenses or specialized optics, add 2-3 weeks to your lead time. Normal stock might be fine, but custom lenses need manufacturing time.
This checklist has saved us a ton of time and money. It's not perfect—I still make mistakes. But fewer, and smaller. Hope it helps you avoid the ones I've already made.
