Focal-Point and the $3,800 Chandelier Install Mistake: Why We Test Every Light Fixture Before Hanging

It was a Tuesday morning in March 2022, and the open crate in front of me looked like someone had packed a very expensive halo in bubble wrap. Inside was the Focal-Point Cosmopolitan chandelier—a seven-foot ring with 34 puck lights, polished brass details, and enough crystals to make a hotel lobby look like a jewelry store. The hotel owner had booked a photo shoot for Friday. My crew had one working day to install it.

I've been a commercial lighting installer for nearly seven years. I run a small crew that handles chandeliers, downlights, panels, and the occasional ridiculous lobby project. I also document our mistakes. This one is near the top of the list.

The Shortcut That Looked Smart

The standard rule for a chandelier installer is to test a light fixture before installing it. LED fixtures, especially ones with optical lenses, can shift in transit. But this Cosmopolitan chandelier had a factory QC report that showed every puck was tested. The beam angles matched the spec sheet. The color temperatures were consistent. The numbers said trust it.

My gut said something was off. The packing slip had a part number that didn't quite match the purchase order. The purchase order called the fixture 'Chandelier Cosmopolitan' in one section and 'Cosmopolitan Chandelier' in another. I shrugged it off as a naming issue. The hotel's schedule was tight, and the banquet team needed the space by 4 p.m. If I tested the fixture before hanging it, I would have to spend about two hours unboxing on sawhorses, wiring temporarily, checking all 34 light engines, and packing it back up. I told myself that was unnecessary because Focal-Point already did it.

I still kick myself when I think about that decision.

What Happened When We Flipped the Switch

Installing the chandelier went fine. Three of us hoisted it, connected it to the dimmer circuit, and leveled the ring to within a quarter inch. At 30% brightness, it looked beautiful. The crystals caught the light and threw little flashes around the lobby. I should mention: low dim levels hide a lot of optical problems.

At 100%, the upper half of the chandelier looked wrong. Not dead—just soft and milky. The lower pucks produced crisp cones of light on the marble floor. The upper pucks looked like somebody had smeared a thin film across every lens. The crystals on the top tier didn't sparkle; they just scattered a weak glow. My first thought was a bad driver. My second thought was worse: I had skipped the pre-install test, and now the most expensive chandelier in this project was telling me why that was a mistake.

Lens Geometry Doesn't Care About Your Schedule

I called Focal-Point's technical support. The engineer asked me to remove one of the upper puck lenses and measure the distance from the LED board to the top of the lens. What I found was subtle but definitive: the threaded retaining collar that holds the lens had shifted during shipping. The lens was now sitting closer to the LED than the design intended.

That's where the optics part started to hurt.

In lighting fixtures, converging lenses are often used to turn an LED's wide output into a controlled beam. Put the light source at the lens's focal point, and the rays exit in a tight, parallel cone. But if the source moves inside the focal point—in other words, if the lens gets too close to the LED—the lens can no longer collimate the beam. Instead of seeing a real focal point on the wall, you get an enlarged virtual image and a wide, soft wash. Search for 'object inside focal point converging lens' and you'll see diagrams of magnifying glasses; same idea, different purpose.

Now, about negative lenses. If you've ever asked 'a minus lens has what type of focal point,' the answer is a virtual one. A concave or minus lens spreads parallel rays outward, so its focal point is on the same side as the incoming light. It's useful when you want a flood distribution. But the Cosmopolitan chandelier was designed with converging optics on the upper tier. The combination of a shifted lens and an LED sitting inside the focal length turned a 12-degree spot into a 38-degree wash. It looked like a completely different fixture.

A minus lens has a virtual focal point. A converging lens has a real focal point. Source at focus: collimated beam. Source inside focus: fuzzy mess.

The $3,800 Redo

We had to lower the whole chandelier, remove the upper ring of pucks, re-seat every lens collar, and add a drop of threadlocker so it wouldn't happen again. It took two extra technicians and most of the evening. The final invoice for the redo came to $3,800—more than twice what the original install would have cost if I had simply tested the fixture first.

To be fair, the manufacturer's QC report was accurate for the way it left the factory. The problem was transit vibration, not manufacturing. That doesn't excuse my shortcut. The fixture was in my hands before I installed it. The one person who could have caught the shift was me.

We did finish before the photo shoot on Friday. But by the time we left, I had lost a full night of sleep, a chunk of margin, and a little of the client's confidence. In hindsight, I should have pushed back on the schedule. I had no one to blame but my own penny-wise decision.

How to Test a Light Fixture Before Installing (Our New Checklist)

After that job, our team built a pre-install test checklist for every fixture that isn't a simple wall pack. It doesn't guarantee perfection, but it has caught problems on at least five jobs since. Here's the process we use:

  • Unpack and inspect the fixture on a padded surface. Don't hang it first and inspect later.
  • Check glass, lenses, trim rings, and mounting hardware. Tighten loose parts with the torque recommended by the manufacturer.
  • If the fixture has adjustable lens assemblies, verify the lens-to-LED distance against the product drawing.
  • Connect temporary power with the correct voltage, using a GFCI-protected circuit. If you're not a licensed electrician, hire one.
  • Turn on the fixture at full brightness first, then test the dimmer if it uses one.
  • Project the beam onto a wall or ceiling four or five feet away. Look for uneven hot spots, soft halos, flicker, or buzzing.
  • Walk around the fixture and inspect every lamp or LED module. Take photos before you hang anything.

This process adds about an hour on a large chandelier. That hour is the most efficient part of the install. It eliminates the possibility of doing the whole job twice.

Efficiency Isn't a Shortcut

I used to think that checking a fixture on a bench before installing it was for people who had too much time. I now think of it as the exact opposite. The cheapest and fastest step in any project is the one that prevents a redo. When we skip it to save 60 minutes, we lose days and credibility.

That experience changed how our shop works. We now use digital checklists with photos attached to every job. The pre-test photos give us a baseline if a client later says a fixture was damaged on arrival. It's another small piece of process that seems slow at first but pays off every time.
