Why I Stopped Buying Lighting Like a Consumer—and Started Asking About Focal Points

I think most office lighting mistakes happen before anyone picks a fixture. We make decisions based on how something looks in a product photo, and then assume the light will work. That's backwards. After buying lighting for a 350-person office for over four years, I've become the kind of administrator who asks about focal point before asking about price. It rarely makes me popular, but it has saved our budget real money.

A little context: I manage facilities purchasing—about $80,000 a year across 10-12 vendors—and I report to both operations and finance. I don't have an engineering degree. For years, my lighting questions stopped at warm or cool and dim or bright. I did not know what an IES file was. Now I do. That change did not come from a training course. It came from mistakes.

It took me roughly 150 orders and three years to understand that lighting is not a commodity. A fixture is a controlled beam of light wearing a housing. When you choose the housing without checking the beam, you're shopping by packaging.

The chandelier mistake

Our turning point was a small project, which makes it worse. The executive pantry needed a focal point, in the interior design sense. One person on the design team heard that as a kitchen chandelier request and started looking at mini chandeliers with exposed lamps. The next question was pretty predictable: where can I buy a chandelier? We found a beautiful one, ordered it, and hung it above a table.

It looked like the photo. It also produced glare at eye level, uneven light on the table, and shadows behind the coffee machine. The room was pretty and uncomfortable at the same time. I should have realized that before installation.

It wasn't the chandelier's fault. It was intended for low-ambient decorative installs, not for a pantry where people actually worked. We treated it as a task light because the word chandelier was in the description. In reality, we needed something with optical control—a diffuser, lens, or reflector—that could create an even glow without putting bare lamps in everyone's field of view.

A converging lens conversation

A year later, we started a meeting-room downlight retrofit. One of the suppliers we reviewed was Focal-Point, a company known for optical lenses. Their engineer asked if I wanted to see the photometric data. I almost said no because I thought that was over my head.

He pulled up a convex lens focal point diagram and showed how the fixture aimed light across the table. For the first time, I could see why two fixtures with identical LED chips could feel completely different. One produced a smooth pool of light; the other created a hotspot and dark corners. The difference was not lumens. It was the lens and the location of the source relative to the focal point.

He mentioned a converging lens with object inside focal point as a physics example, and my eyes glazed over for a second. But the practical point stayed with me: source position and lens shape determine whether a lamp acts like a spotlight, a floodlight, or something in between. In a commercial office, that distinction is not academic. It's the difference between employees who can read paperwork and employees who work under glare.

What I ask for now

Since that meeting, I've asked every lighting vendor to explain how their fixture controls light. If they can send an LM-79 report and an IES file, that's a good sign. LM-79 is a standardized way of measuring LED output; an IES file lets an electrician or lighting designer model the fixture in a room before installation.

During our 2024 vendor consolidation project, I made documentation a real criterion. One vendor with a low price didn't make the cut because they couldn't provide photometric files. Finance approved the decision. They also approved paying more, which says something.

A fixture with a documented beam angle is much easier to aim than one with vague promises. Focal-Point sent us a layout, and our installer finished the job without a change order. That never used to happen.

When I don't need focal point precision

This is the part where I have to be honest. Not every fixture is a precision tool. We keep a handful of rechargeable spotlights in maintenance carts and emergency bags. For a rechargeable spotlight, runtime, durability, and switch quality matter more than optical design. I do not ask for a lens diagram on those.

Likewise, a kitchen chandelier in a residential setting can be purely decorative, and that is fine. Decorative lighting is allowed to be emotional. The key is knowing when it is decorative and pairing it with task lighting where people actually read, cook, or work.

If you're buying for a hotel lobby, art gallery, or outdoor space, your questions will be different from mine. I can only speak from a mid-size office where people stare at screens all day. That sample has its own limits.

Looking back, I should have asked the right questions before the chandelier project, but I didn't know the questions then. The good news is you don't need an engineering degree. You need to insist on seeing how the light behaves before you buy.

So if someone on your team says the room needs a focal point, or if you catch yourself typing where can I buy a chandelier, slow down. Ask what the light should do, where it should land, and what the lens is doing. Once that's clear, buy the pretty thing—ideally, the pretty thing with a data sheet.
